Some projects stay with you for what they teach you. Our Microsoft 365 tenant to tenant migration for one of India’s most trusted banks was one of those. A significant engagement, handled with care, and one that shaped how we approach every M365 project since. Here are four of the lessons it left us with.
How the story of tenant-to-tenant migration began
The bank had been running on Microsoft 365 with its parent operations and subsidiary sharing a single tenant. As the subsidiary grew, leadership recognised that one shared environment was no longer the cleanest way to support two organisations evolving at different paces.
The decision was a mature one. Give the subsidiary its own tenant. A clean separation that allowed both entities to operate more efficiently, coordinate better, and manage their environments with clarity. Matrix3D came in to plan and execute the move end to end.
Lesson 1: The cleanest migrations begin long before the migration itself
Before any data moved, our team spent considerable time understanding the bank’s environment. We mapped users, reviewed mailboxes, audited licenses, and studied how permissions and workflows were structured across both organisations.
It’s easy to assume the move is the work. But the final cutover is only a small part of it. The discovery, planning, and alignment that happen well in advance are what make everything else feel seamless. Planning isn’t preparation for the work. Planning is the work.
Lesson 2: Separation, done right, makes teams stronger, not distant
There’s a quiet assumption that growth always means coming together. Merging, combining, consolidating. The bank’s decision reminded us that some of the smartest moves are the opposite. Separating cleanly.
The move was not about creating distance. Giving the subsidiary its own tenant made data management clearer, strengthened security and governance, and gave the team room to grow at its own pace while still aligning with the parent bank’s standards. Rather than reducing collaboration, it made collaboration more secure, scalable, and easier to manage.
The lesson goes beyond IT. As organisations grow, separation is sometimes the better way to support scale without losing alignment. Done well, it creates clarity, reduces management complexity, and helps teams operate more effectively together.
Lesson 3: The smallest details carry the biggest weight
A tenant-to-tenant move comes with a lot to manage. Identities, mailboxes, calendars, files, permissions, licenses, governance policies, and every workflow that ties them together.
What we learned, repeatedly, is that success rarely comes down to the big technical decisions. It comes down to the smaller ones. How things are named, how access is structured, how data is organised, how change is communicated. These are the choices nobody talks about afterwards, and they are exactly what makes the experience smooth for end users. The big moves get the credit. The small choices do the work.
Lesson 4: The strongest partnerships are built after the project ends
For many teams, a migration story ends at go-live. For us, that was just the beginning.
Soon after the project closed, the bank chose to continue with us as their Managed Services partner for both tenants. That meant a lot, because managed services isn’t about one successful milestone. It’s about showing up consistently, knowing the environment deeply, and being dependable over time.
About a year later, they reached out again, this time for a hybrid synchronization project to extend their environment and support new ways of working. Since then, the engagement has continued to grow, with Matrix3D becoming a long-term M365 services partner across several ongoing initiatives.

A successful go-live is important, but its impact fades quickly. What builds trust is what comes after. Being responsive, reliable, and consistently present, handling the small things with care every single time. That is what turns a completed project into a lasting partnership.
